Project management was not discovered. It was invented, under pressure, because the alternative had become unaffordable. In the late 1950s, the US Navy faced the job of coordinating thousands of contractors to build a submarine-launched missile system on a deadline set by the Cold War, and it did something telling: it did not assume its brilliant engineers would work out how to run the project by instinct, or absorb the skill from watching older engineers. It invented a discipline, network planning, the method that became PERT (Program Evaluation and Review Technique), and it trained people in it, deliberately, as a craft. DuPont did the same in the same years for its plant-maintenance scheduling, producing the critical path method. The founding insight of the entire field was not a technique. It was an admission: managing complex, uncertain, multi-year work is a learnable skill, distinct from technical brilliance, and when the stakes are high enough, leaving it to talent and osmosis is negligence.

Nearly seventy years later, research institutions hand a new doctoral researcher the most uncertain project type in professional life: a multi-year, (usually) single-person project with an undefined endpoint, a moving frontier, and a supervisor as its only oversight. And they run precisely the model the Navy rejected: assume the talented will absorb it and “find a way”. The only project management most PhD students ever witness is their supervisor’s, and their supervisor was never trained either. This article is about closing that seventy-year gap deliberately: what project management training for PhD students should actually contain, what the evidence says about the formats that fail, and how a coordinator can choose it well.

Sabine, whose skills programme scores 4.6 out of 5

Sabine coordinates a graduate school of around 140 doctoral researchers, and on paper her transferable skills programme works. A scientific writing day. A two-day time management workshop. A careers Friday afternoon series. The satisfaction scores average 4.6 out of 5, and the annual report confirms it.

Then, at an advisory board meeting, the doctoral researchers’ representative asks a question that is not on the feedback form: “Can anyone say what actually changed after the workshops?” Sabine has satisfaction data going back six years. She has no answer to the question that was just asked, because nothing she runs has ever measured it. Most trainers don’t even consider measuring it. The room moves on politely. Sabine does not. She has just noticed the difference between a training that people enjoy and a training that changes how anyone works on Tuesday, and once you have thought about that difference, the 4.6 stops being a comfort.

The 28-million-dollar satisfaction trap

Sabine’s uncomfortable question has been asked at national scale, and the answer deserves to be far better known among people who put together training curricula. Feldon and colleagues[1], publishing in PNAS, tracked 294 PhD students in the life sciences across 53 US institutions to test what boot camps and other short-format trainings, the several-day, high-intensity format that dominates academia, actually change. Across 115 measured variables covering skill development, scholarly productivity and integration into the academic community, they found no observable benefits at all. Two details in that study matter even more than the headline. First, the US National Science Foundation and National Institutes of Health had, at the time, nearly 28 million dollars in active awards funding exactly this format. Second, and this is the trap closing, the participants themselves reported that they found the training valuable. The satisfaction sheets glowed. The objective outcomes did not move.

This finding should not surprise anyone who has read the memory research: it is the same curve I have written about before, in the Ebbinghaus piece on why two-day workshops fade. Knowledge transfers in a day and evaporates in three weeks; behaviour changes only through repetition, application and feedback over weeks. A 4.6 out of 5 measures the experience. It does not measure Tuesday. The practical conclusion for a coordinator is blunt: format is not a detail of project management training. Format is most of the decision, and the popular format is the one with a null result in PNAS.

What a PhD actually is, seen as a project

It is worth stating plainly what makes the doctorate such a demanding project type, because the answer defines what the training must contain. A PhD is a three-to-six-year undertaking with one person responsible for everything: scoping, planning, execution, risk, stakeholder management, and reporting. Its endpoint is uncertain by design, because the work is research; its intermediate milestones are whatever the researcher decides they are; its feedback arrives months later and mostly in the shape of failed experiments, criticism and self-doubt; and its sole governance structure is a supervisor hired for scientific excellence rather than management skill. Professional project managers would describe this as a high-uncertainty, low-governance, single-point-of-failure project, and they would consider running one without training to be malpractice. Research calls it Tuesday.

The consequences are measurable, and they are not insignificant. Levecque and colleagues [2], studying more than 3,600 PhD students, found one in two experiencing psychological distress, with work organisation, workload and lack of control among the key organisational predictors, and a 2026 meta-analysis of 138,446 early-career researchers found nearly one in three reporting elevated distress [3]. Not all of that is a planning problem. But the parts that are, (i.e. the absent overview, the undefined “done”, the workload that expands unboundedly, the weeks lost to unclear priorities) are exactly the parts a trainable discipline exists for. One researcher in our own feedback described the before-state with a precision no survey category captures:

“In the past, managing my projects was extremely stressful because I never had a proper overview of the steps needed to accomplish my goals… I also used to give up on planning because I almost always failed to stick to any plan.”

Read the second sentence twice, because it describes the researcher most training never reaches: the one who has already concluded, from repeated experience, that planning does not work for them. They did not lack discipline. They lacked the craft, the work breakdown structures, the realistic weekly planning, the definition of done, that turns a plan from a wish list into an instrument. Nobody re-derives that craft alone under deadline pressure, any more than the Navy’s engineers would have derived PERT individually at their desks.

That craft has a stable core, which is worth saying plainly because it is what we actually teach. Whatever system a researcher ends up using, the foundations are the same: a clear charter for the project, and the discipline of breaking a large, uncertain undertaking into pieces small enough to plan and finish. On top of that foundation we also work with agile ways of working, adapted for research, because a doctorate almost never runs in a straight line and the ability to replan without losing the thread is its own skill. Each of those is a subject in itself, and each will get its own article rather than a paragraph here.

“Nine out of ten in my chair”: the needs assessment researchers run themselves

At the end of every Fast Forward cohort we ask who else should take it, and the answers over the years amount to a needs assessment conducted from inside the chairs coordinators select from. One answer has stayed with me, from a participant estimating the gap in their own research group:

“In my opinion, this course is gold for 1st year PhD students. Many do not have any experience in managing their own projects and I would say that in my chair, 9 out of 10 PhD students in their first year would significantly increase their productivity, reduce their stress level and help them with the communication with their supervisor.”

Notice what this researcher is doing: counting heads in their own corridor. Nine out of ten is not a marketing figure, it is one participant’s honest estimate of their own colleagues, and I have read variations of it across the sixteen Fast Forward cohorts we have run so far, over 1,000 researchers in that training alone. Notice, too, the three outcomes they name unprompted: productivity, stress, and communication with the supervisor. That third one deserves a coordinator’s attention, because it is the mechanism the supervision literature keeps pointing at from the other side. A researcher who can state their next three steps is a researcher a supervisor can actually answer. Project management training is quietly supervision-relationship training, and the participants discover this before the buyers do.

What to look for instead: five standards for choosing well

The evidence above converts into five standards a coordinator can apply in one email, in the same spirit as the provider questions elsewhere on this site.

Weeks, not days. Format comes first, because it is where a budget is quietly won or lost. Short one- or two-day workshops have a real place, and we run them: to give an overview or a teaser and create awareness, to hand someone an impulse to change their own practice when they already know how, or to take researchers who already have the foundations deeper into one part of the craft, say bringing risk management into methods they already use, or learning to run several projects at once. What a short workshop cannot do is build the whole craft from nothing and make it hold. That is what Feldon and colleagues [1] found: boot camps and short courses aimed at lasting change, measured honestly across 115 variables, did not move the outcomes. Behaviour changes through repetition, application and feedback over weeks, which is why Fast Forward, our project management and personal productivity training, runs across seven weeks with every tool applied to the researcher’s own project between sessions. If the goal is a researcher who plans differently on a Tuesday, two days will not get you there, however good the two days are.

Application to the researcher’s real project, with feedback. Not exercises about a fictional case: the participant’s own doctorate, broken down, planned, and reviewed, with someone reading what they built. Ask the provider what participants submit between sessions and who responds to it.

Research-native content and trainers. Generic corporate project management fails on contact with research reality, because research projects fail routinely and by design. Ask whether the curriculum handles undefined endpoints, experiment failure and supervisor dynamics, and who the trainers are. A researcher will not take planning advice from someone who has never watched an experiment fail for six consecutive months.

Measured outcomes, not satisfaction sheets. Sabine’s question, institutionalised: ask every provider what changed for past cohorts and how they know. Satisfaction data does not answer it; Feldon’s participants were satisfied. Ask for before-and-after evidence, completion rates, and participant accounts specific enough to check.

A path to scale. A single run of the training helps the researchers in that cohort; a standing programme changes an institution. Ask how the provider supports repeat cohorts, alumni joining as tutors, and, where relevant, your own staff’s involvement, because the point is not an event. The point is that the osmosis model finally gets a replacement.

One reframe worth carrying into the budget line. A short workshop and a multi-week training look like the same kind of thing with different price tags, and they are not. Participants invest, on average, twenty-eight hours into their project management skills inside Fast Forward, roughly the equivalent of five to six full workshop days: a two-day project management workshop, a two-day time management workshop, sometimes an advanced project management day on top, and then the weeks of applying it. So when the choice reads as €200 a head for a workshop against €350 for the training, that is not the comparison it appears to be. One is a day in the room. The other is most of what those days would cover, taught, applied, and made to stick, per researcher. Coordinators rarely think of this as procurement, which is usually a different department anyway; they weigh a training budget per head, and the honest question there is not which line is cheaper but which one still shows up on a Tuesday.

What Sabine chose, and what changed

Sabine took the five standards into her next round of selecting trainings, and the difference showed up even before any training ran: two of the four trainers on her list could not answer the fourth question and withdrew into sharing brochures. The seven-week programme she commissioned asked her researchers to break their own doctorates into work packages in week three, and by the end of the cohort her inbox contained something the 4.6-scoring workshops had never produced: unsolicited emails from supervisors, asking what had happened to their students’ meeting agendas. At the next advisory board, the doctoral representative asked the same question as the year before. This time Sabine had completion data, before-and-after measures, and a stack of participant accounts. The question that had embarrassed her had become her budget’s best defence, which is what measured training does for the person who chooses it: it converts a cost justified by good intentions into an investment justified by evidence.

A word for the researcher who found this page first

And if you are not a coordinator at all, if you are a doctoral researcher who searched for project management training because your own project has stopped fitting in your head, two things are worth knowing. First, nothing is wrong with you. You were handed a project type professionals train for years to run, and given a laboratory induction instead; the chaos is the predictable output of the osmosis model, not of your character. Second, you have more power here than you think: the researcher who forwards a training page to their coordinator, with one line about why, is how most institutional training actually gets chosen. Do PhD students need project management training?

Look at the project before answering. A doctorate is a multi-year, single-person project with an uncertain endpoint, self-defined milestones, sparse feedback and no trained oversight, a profile professional project managers would refuse to run untrained. Yet the only project management most PhD students ever see is a supervisor who was never trained either. The distress statistics (one in two PhD students, in Levecque and colleagues’ 2017 study) are partly what that gap costs.

Does short-format project management training work?

It depends what you want from it. For lasting behaviour change, the best evidence says no: Feldon and colleagues, in a 2017 PNAS study of 294 PhD students across 53 institutions, found boot camps and short-format courses produced no observable benefits across 115 variables, even though participants rated them as valuable. Satisfaction measures the experience, not the change. The rule of thumb is simple. Days for awareness or a focused deep dive; weeks for building a craft that sticks.

What should project management training for researchers include?

Five checkable things: a multi-week format with application between sessions; the participant’s real project as the material, with feedback on what they build; research-native content that handles failure, uncertainty and supervisors; measured outcomes rather than satisfaction sheets; and a path from one cohort to a standing programme. A provider comfortable with those questions answers them in a day.

How does project management training help the supervisor relationship?

Through legibility. A researcher with a work breakdown structure and a weekly plan can state their next three steps, which converts supervision meetings from status rambles into decision sessions and makes their requests answerable. Participants name this outcome unprompted, alongside productivity and lower stress. It is the mechanism the supervision literature keeps pointing at, approached from the student’s side.
