No hospital teaches suturing by theoretical seminar. Surgical education faces the most unforgiving transfer problem in all of professional training; the skill must move from the training room into a living patient, and because the cost of failed transfer is measured in lives, surgery stopped hoping decades ago and started engineering. Nowadays, many surgical skills are practised on simulators whose entire design principle is resemblance to the real task. Practice is deliberate, repeated, and coached, not attended. Responsibility is granted in graded steps, each one supervised, and the outcome that matters is measured where it matters: not “did the trainee enjoy the skills lab” but “do their patients do better”. Underneath all of it sits the oldest finding in the psychology of learning, going back to Thorndike’s work at the start of the twentieth century: skills transfer to the degree that the practice resembles the performance. Transfer is not a property of the skill. It is a property of the training design.

Now look at what most of the research sector buys under the name “transferable skills”. The name itself is a promise; the entire value of the purchase is that the skill will transfer out of the training room and into real life: the doctorate, the postdoc, the career beyond. And yet, the dominant format is the one with no transfer mechanism at all: a one-day seminar, a slide deck, a feedback sheet, and a certificate. The sector bought the adjective and skipped the engineering. This guide is about putting the engineering back: what “transferable” has to mean before it means anything, what the evidence says about the formats that do not transfer, and the tests a coordinator can run on any provider before signing.

Christian’s catalogue has nineteen topics and one assumption

Christian, who coordinates a consortium of doctoral schools of around 200 researchers, prints his transferable skills catalogue for the new academic year and reads it the way his advisory board taught him to. Nineteen offerings: scientific writing, presentation skills, time management, good scientific practice, career orientation, and fourteen more. Almost all of them one or two days long. It is a good catalogue by every standard he used to apply, varied, well-attended, decently rated. But reading it with the question his advisory board pressed on him last year still in his ears, “can anyone say what actually changed afterwards?”, he notices the assumption running silently through all nineteen lines: that a skill named in a seminar becomes a skill used in a doctorate, on its own, by just from having been in the room. Nineteen topics. One assumption. And the assumption is the part nobody ever evaluated.

What “transferable” has to mean before it means anything

The sector’s term, transferable skills, also known as “überfachliche Qualifizierung” in the German-speaking system that runs much of Europe’s doctoral training, bundles two claims that deserve to be separated. The first is a claim about the skill: that planning, communication, self-management and leadership are not discipline-bound, that they will serve a researcher in the lab, the institute and every career after it. That claim is true, and it is why these skills are worth an institution’s money. The second is a claim about the training: that attending a workshop on such a skill produces the skill. That claim is where the sector quietly fails, because possession is not the product of exposure. A researcher does not have time management because they can describe it any more than a resident has suturing because they watched a video. The skill exists when it runs under real conditions, on a real workday, under a real deadline, and getting it there is a design problem the training either solves or does not. The honest question about any offering is therefore never “is the topic right?”. It is: where, in this design, does the transfer happen?

The evidence: the dominant format does not transfer

This is not a matter of taste, because the sector’s favourite format has been tested at scale, on exactly this population, with objective outcomes. Feldon and colleagues [1], in PNAS, tracked 294 PhD students across 53 institutions through boot camps and short-format trainings, several days of high-intensity content, and found no observable benefits across 115 variables spanning skill development, scholarly productivity and integration into the community. The participants liked the programmes; the satisfaction data glowed; the objective outcomes did not move. Meanwhile, the research that does show effects keeps finding the same design signature: sustained formats with practice and feedback outperform one-off delivery [2], [3]. None of this is mysterious. It is Thorndike’s principle wearing modern data: a seminar resembles listening, so listening is what transfers. Practice under real conditions resembles the doctorate, so that is what transfers. The format is not the wrapping of the product. The format IS the product.

“I could pass this knowledge on”: what transfer sounds like when it happens

Because transfer is the whole point of the purchase, it is worth hearing what it sounds like when it actually occurs. At the end of our Fast Forward cohorts we ask participants what changed, and one answer has stayed with me, from a researcher who took the training during their second postdoc, at the point where research careers quietly turn into management careers:

“I feel better suited to manage bigger projects as a future PI. Before Fast Forward, I was starting to feel overwhelmed managing multiple projects as a lead investigator and as a supervisor. But now, I think I can more effectively manage my time to work on things that I have control over and that are vital. Moreover, I feel like I could pass on this knowledge to students so they can also be more productive.”

Read what is happening in that last sentence, because it is the entire definition of a transferable skill, demonstrated. The skill has already transferred once, out of the training and into this researcher’s own multi-project reality, and it is now preparing to transfer again, from them to the students they will supervise. That is what the adjective promises and almost never delivers: propagation. A skill that arrived by seminar cannot be passed on, because there is nothing to pass, no practised craft, only a remembered topic. A skill built by application becomes teachable, and one trained researcher quietly upgrades a future research group. Another participant put the gap this fills in six words I have not improved on: these tools are “very crucial and not taught otherwise”. Not taught otherwise. That is the sector’s entire market failure in a phrase, and it is written by a customer.

The five transfer tests to run on any provider

Everything above converts into five questions a coordinator can put in one email, each of them a test surgery would recognise.

Where does the practice happen, and does it resemble the performance? Ask what participants actually do between sessions, and on what material. The right answer names their own doctorate, their own manuscript, their own week. If the material is a fictional case and the practice is inside the seminar room, the design has no transfer mechanism, whatever the topic list says.

Weeks or days? The format question, and after Feldon it is a knockout criterion, not a preference. Skills need repetition under real conditions; our own Fast Forward runs seven weeks and the Resilience Training nine for exactly this reason. A one-day format can inform. Who reads what the participants build, and what do they get back? Deliberate practice requires feedback on the actual work, not attendance. Ask who responds to the submissions and within what time. This is where we can shine, so let me show you what a real answer looks like: inside our long-form trainings, participants submit mandatory assignments every week, and every single one receives personal feedback on their specific case, from us as the trainers and from tutors, peers who have walked the path before and are now transferring their skills onward.

How is the outcome measured, and where? Surgery measures in the patient; researcher training measures in the doctorate. Ask for before-and-after evidence, behaviour-level outcomes, and past-cohort accounts specific enough to check. A provider who measures answers immediately; a provider who does not sends a brochure of topics. And watch for the quiet substitution: in the absence of impact indicators to measure, many coordinators are held to “bums on seats” (excuse my language). So for most trainers, measuring means attendance sheets, and credits are awarded for presence rather than merit. In our trainings, the certificate requires the assignments to be submitted, which means it certifies real-world application, not attendance.

Does the skill propagate? The most revealing question, and almost nobody asks it: what evidence exists of participants passing the skills onward, into their groups, their students, their institutions? Propagation is the signature of a skill that genuinely arrived, and it is the difference between funding nineteen events a year and seeding a capability that compounds. Here is what propagation looks like in our own cohorts: on average, one in three participants volunteers to come back as a tutor at the end of the class, and some of our tutors have returned three times or more, carrying the skills from their PhDs into postdocs, and by now into young-PI and industry positions.

What Christian’s transferable skills catalogue looks like now

Christian did not discard his catalogue; graduate schools need breadth, and a careers afternoon does not pretend to be training. What changed is that the catalogue now has two distinct categories where it had one silent assumption. Exposure offerings, the single days, are labelled and budgeted as what they are: orientation, inspiration, awareness. And a small number of transfer offerings, multi-week, applied to the researchers’ real projects, with feedback and measured outcomes, carry the development budget, because they are the only lines on the page where development can actually be shown to occur. His next annual report contains a sentence his old catalogue could never support: not “nineteen well-rated events were delivered” but “here is what changed, and here is how we know”. Ask which sentence survives a funding review better.

A word for the researcher who distrusts “soft skills”

And if you are a doctoral researcher reading this with the scepticism the phrase “transferable skills” has honestly earned, your instinct is half right and worth keeping. You have probably sat through the seminar version, and your suspicion that it changed nothing is not cynicism, it is an accurate reading of a design with no transfer mechanism, the same null result Feldon measured. But do not let the format discredit the skills.
